A test ride at a shop is rarely longer than twenty minutes, and most of it gets spent on a sidewalk loop with a salesperson watching from the door. That is enough time to settle one of the three fit variables on a flat-bar bike, roughly enough to form a suspicion about the second, and almost useless for the third. Knowing which is which changes what you do with the time. It also changes what you ask for at the counter, because the adjustments that cost nothing on the day cost money and a return trip later.
Saddle height is the one the loop actually answers
Saddle height declares itself fast because the error signal is mechanical rather than cumulative. Too low and the knee stays bent through the bottom of the stroke, the quads take everything, and the pedaling feels heavy at low effort. Too high and the hips rock, which a rider feels as a slight side-to-side shuffle in the saddle within a few hundred yards. A common starting point is a slight bend at the knee with the heel on the pedal at the bottom, then fine adjustment in quarter-inch steps. On the loop, do a slow standing start and a few pedal strokes with hands off the bars, if traffic allows. The rocking shows up immediately.
Reach gives a hint in twenty minutes and the truth in two weeks
Reach is the distance from saddle to grips, and it is the variable a short ride flatters. Any bike feels acceptably long or short for four miles because the hands, shoulders and neck have not yet accumulated load. What a careful reader checks on the loop is not comfort but geometry: whether the elbows can stay slightly bent rather than locked, whether the shoulders creep toward the ears, and whether letting one hand off the bar makes the upper body dip forward. A locked elbow at rest usually means the stem is too long by an inch or so, and that is a twenty-dollar part, not a wrong bike.
Bar height is the slow variable, and the cheapest one to change later
Bar height barely registers in twenty minutes, then governs how the bike feels on a fifteen-mile Saturday. On most flat-bar bikes it is set by a stack of spacers under the stem, usually somewhere between one and two inches of them, plus the option of flipping the stem to a positive angle. Both are free changes at point of sale. Ask before the shop cuts the steerer tube, because once it is cut, the bar cannot go back up. A rider who wants a more upright position after a month has options only if that steerer was left long. Say so at the counter.
What the shop can change on the spot, and what it cannot
Compare the two categories honestly. Free or near-free, same day: saddle height, saddle fore-aft on its rails, saddle tilt, spacer stack, stem flip, grip rotation, brake lever angle and lever reach, and often a stem swap from the parts bin. Costly or impossible: frame size, top tube length, head tube length, and wheel size. That division is the whole argument for spending the twenty minutes on saddle height and elbow angle rather than on how the bike feels in general. If a size medium needs a shorter stem and a size small needs a longer one, both are fixable, and the choice comes down to standover and how the bike handles rather than to reach alone.
Three questions worth asking before payment
Ask whether the steerer tube has been cut and how much spacer remains above the stem. Ask what the shop's fit adjustment policy is in the first month, since many will swap a stem or move a saddle at no charge within a set window, and getting that stated out loud beats assuming it. Ask what stem length the bike shipped with, because knowing it is 90 millimeters rather than 110 makes any later conversation specific. That part is on the buyer and the shop together.
The useful frame of mind is that a test ride is a screening tool, not a fitting. Screen for the things that reveal themselves fast, protect the options that a cut steerer would foreclose, and plan on a second visit at the two-week mark when the reach question has finally answered itself.
